The two models
Polarized. Roughly 80% of your endurance sessions very easy, 20% very hard, and almost nothing in the middle. The "middle" — that comfortably-hard, moderately-uncomfortable pace — is treated as a trap: enough fatigue to compromise the hard days, not enough intensity to drive top-end adaptation.
Threshold-focused. A meaningful share of work sits at or just below lactate threshold — the pace you could hold for roughly an hour, "comfortably hard". Still with easy volume around it, but the middle is used deliberately rather than avoided.
Both work. They optimise for different constraints.
Where 80/20 came from
The polarized model is grounded in observational work on elite endurance athletes — cross-country skiers, rowers, distance runners — finding that when you look at what they actually do rather than what they say, roughly 80% of sessions are very easy.
That is a genuine and useful finding. But it comes with an assumption that rarely travels with the headline: those athletes are training 10 to 20+ hours a week.
At 15 hours, 80% easy is 12 hours of easy work. That is a large aerobic stimulus in absolute terms, and the 3 hours of hard work sits on top of a deep base.
At 4 hours of endurance a week — a realistic hybrid athlete — 80% easy is 3.2 hours of easy work and 48 minutes of hard. The easy volume is no longer large enough to be doing much on its own, and you have given up the middle intensity entirely.
The ratio was never the point. The volume underneath it was.

Most hybrid athletes live in the 3 to 5 hour band, which is why a strict 80/20 often disappoints them. Pyramidal — a large easy base, a moderate amount of threshold, a small amount of very hard — is generally the better fit and is, incidentally, what a lot of elite endurance athletes actually do in their build phases.
Why threshold earns its place at low volume
Threshold work has a specific advantage when hours are scarce: it delivers a large aerobic stimulus per minute at a fatigue cost you can recover from within a day or two.
A 25-minute tempo run is a genuinely productive session that will not compromise Thursday. A VO2max interval session is a bigger stimulus but takes considerably longer to absorb, and you have a heavy squat session to protect as well.
For a hybrid athlete, recoverability is a first-class constraint, because your endurance training has to share a recovery budget with your lifting. That changes the calculus in favour of the middle.
What both models agree on
This is the part that matters more than the choice between them.
Your easy days must be genuinely easy.
Both models fail identically when the easy runs creep up into moderate. In polarized, you lose the recovery that makes the hard days hard. In threshold, you turn a targeted middle-intensity stimulus into a permanent state of moderate fatigue.

A workable prescription
For a hybrid athlete doing 3 to 5 hours of endurance a week alongside two or three lifting sessions:
- One threshold session per week. 20 to 30 minutes continuous at comfortably-hard, or 4 × 8 minutes with short recoveries.
- One hard session every other week. VO2max intervals — 5 × 1000 m, or 6 × 3 minutes hard. Not weekly, because it competes with your lifting for recovery.
- Everything else genuinely easy. Conversational, nasal-breathing if you can.
- One long easy session at the weekend, which is where most of your aerobic development actually comes from.
That is roughly 70% easy, 20% threshold, 10% hard. Not polarized, not threshold-dominant — pyramidal, and appropriate for the hours you have.
The honest verdict
If you are training 10 hours a week for an endurance event, run polarized.
If you are a hybrid athlete with 4 hours of endurance work and a barbell to keep, run pyramidal and stop feeling guilty about the tempo run. The 80/20 rule is describing a population you are not in, and applying it strictly at low volume means giving up your most time-efficient session in order to obey a ratio derived from people with three times your training time.
Keep the easy days easy. Everything else is adjustable.
